Revenue Growth & Retention

Grow the revenue you already have.

Net revenue retention compounds. We help SaaS leaders treat retention, renewals and expansion as a single revenue system, with the ownership, forecasting and value evidence to make it predictable.

The challenge

Retention is a revenue strategy, not a service metric.

In subscription businesses, revenue from existing customers usually outweighs new bookings over a customer's lifetime. Yet retention and expansion often receive less structured attention than new logo acquisition.

Our revenue growth and retention practice works across CS, Account Management, Sales, Finance and Product to build a durable NRR engine, from preventing churn through to monetizing the value customers receive.

Signals that it is time to act

  • Renewal forecasts change significantly in the final quarter
  • Expansion comes mainly from price increases
  • Customers can't articulate the value they've received
  • Downgrades are not tracked separately from churn
  • Ownership of renewals and upsell is disputed
  • Pricing and packaging limit natural expansion paths

Market context

What the benchmarks say.

The median SaaS company barely grows its existing base, yet expansion is a large share of new revenue and costs half as much to win. We use benchmarks for context, then measure progress against your own baseline.

Practice areas in detail

01

Net Revenue Retention Strategy

A board-level view of NRR drivers, with a plan for each lever.

Business problem

NRR is reported but not managed. Leadership can't break it down into the drivers that teams can influence.

Consulting intervention

  • Decompose NRR into gross churn, contraction, expansion and pricing
  • Analyze NRR by cohort, segment and product
  • Identify the highest-leverage drivers
  • Set ownership, targets and initiatives per driver

Deliverables

  • NRR driver tree
  • Cohort and segment analysis
  • Lever prioritization
  • NRR improvement plan

Expected business outcome

NRR is managed as a set of controllable drivers with clear owners.

Indicators we move
  • Net revenue retention
  • NRR by cohort
  • Driver targets met
02

Churn Reduction

Diagnosing why customers leave and building the system to prevent it.

Business problem

Churn reasons are vague, captured inconsistently and rarely fed back into product, sales or onboarding.

Consulting intervention

  • Root-cause analysis across lost and contracted accounts
  • Separate controllable from uncontrollable churn
  • Design early-warning signals and save motions
  • Create feedback loops into ICP, onboarding and product

Deliverables

  • Churn root-cause report
  • Churn taxonomy
  • Save playbooks
  • Cross-functional feedback process

Expected business outcome

Fewer preventable losses and a business that learns from each one.

Indicators we move
  • Gross revenue retention
  • Preventable churn share
  • Churn reasons captured
03

Expansion Revenue

Structured expansion motions tied to customer outcomes.

Business problem

Expansion is reactive and depends on customers asking for more.

Consulting intervention

  • Map whitespace across the customer base
  • Define expansion triggers from usage and outcomes
  • Design expansion plays and qualification
  • Align ownership and compensation

Deliverables

  • Whitespace analysis
  • Expansion trigger model
  • Expansion playbooks
  • Ownership and compensation recommendations

Expected business outcome

A proactive, repeatable expansion pipeline.

Indicators we move
  • Expansion ARR
  • Expansion share of new ARR
  • Whitespace converted
04

Upselling & Cross-selling

Offers sequenced by customer maturity and value achieved.

Business problem

Upsell offers are generic and poorly timed, which risks damaging trust.

Consulting intervention

  • Define natural next-product and next-tier paths
  • Sequence offers by adoption maturity
  • Equip CSMs and AMs with value-led conversations
  • Coordinate with marketing on in-product and lifecycle prompts

Deliverables

  • Cross-sell and upsell path maps
  • Offer sequencing logic
  • Conversation guides
  • Campaign coordination plan

Expected business outcome

Higher attach rates, achieved through relevance rather than pressure.

Indicators we move
  • Attach rate
  • Offer acceptance
  • Time to second product
05

Customer Value Realization

Making customer value explicit, measured and visible.

Business problem

Customers renew on gut feel, if they renew at all. The value they've received is not documented.

Consulting intervention

  • Define value outcomes and measures by use case
  • Embed success plans and value milestones
  • Redesign executive business reviews around outcomes
  • Build value evidence for renewal and expansion

Deliverables

  • Value framework by use case
  • Success plan template
  • Executive business review format
  • Value reporting approach

Expected business outcome

Customers and champions can articulate the return they get, which strengthens renewals.

Indicators we move
  • Outcomes evidenced
  • Executive review attendance
  • Renewal rate with value evidence
06

Renewal Management

A disciplined renewal process that starts long before the renewal date.

Business problem

Renewals are worked in the final weeks, leaving no time to address risk or negotiate well.

Consulting intervention

  • Define the renewal timeline, stages and owners
  • Build renewal risk assessment into the process
  • Set commercial guidelines and approval rules
  • Design renewal forecasting and reviews

Deliverables

  • Renewal process and timeline
  • Risk assessment framework
  • Commercial guidelines
  • Renewal review cadence

Expected business outcome

Fewer late surprises and stronger renewal outcomes.

Indicators we move
  • Renewals worked 120+ days out
  • Renewal forecast accuracy
  • Late-stage surprises
07

Revenue Forecasting

Forecasting retention and expansion with the same rigor as new business.

Business problem

Retention forecasts are a single number from Finance, disconnected from account-level signals.

Consulting intervention

  • Build bottom-up renewal and expansion forecasting
  • Incorporate health and risk signals
  • Define forecast categories and accuracy tracking
  • Integrate with Finance planning

Deliverables

  • Forecast methodology
  • Forecast categories and rules
  • Accuracy tracking
  • Finance integration approach

Expected business outcome

More predictable recurring revenue and better-informed planning.

Indicators we move
  • Forecast accuracy at 90 days
  • Category movement
  • Variance to Finance plan
08

Customer Monetization

Pricing and packaging that create natural expansion paths.

Business problem

Packaging gives customers few reasons or routes to grow, and price increases become the default lever.

Consulting intervention

  • Review packaging against customer usage and value
  • Identify value metrics and expansion units
  • Design price increase and repackaging approaches
  • Plan customer communication and change management

Deliverables

  • Packaging review
  • Value-metric options
  • Price change playbook
  • Communication plan

Expected business outcome

Revenue grows in line with customer value, with less friction.

Indicators we move
  • Expansion via value metric
  • Price realization
  • Contraction after price change

What changes

How the business runs differently afterwards.

The work is judged by what your teams do differently on a normal Tuesday, not by the documents we hand over.

How we measure

Leading signals first, revenue results after.

Revenue outcomes take renewal cycles to show. Leading indicators move within weeks, so we agree both up front and report against your baseline.

Gross revenue retention
Recurring revenue kept from the starting base, excluding expansion.
Expansion share of new ARR
Expansion as a share of all new ARR in the period.
Forecast accuracy
Retention and expansion forecast against actual, at 90 days.

Common mistakes

What we usually find, and fix.

  1. Counting price increases as expansion

Uplifts raise NRR this year and contraction risk next year. We separate price from volume in the driver tree.

  2. Lumping downgrades in with churn

Contraction has different causes and fixes from churn, so we track it on its own.

  3. Expansion with no owner

When CS and Sales both own expansion, neither does. We set rules of engagement and compensation to match.

  4. Renewing on gut feel

Customers who can't say what they got are easy to lose. We build value evidence into success plans.

FAQs

Questions leaders ask us.

Something else on your mind? Ask us directly

What is a good Net Revenue Retention rate?

It depends heavily on segment, pricing model, contract structure and company stage. Rather than chasing an external benchmark, we focus on understanding your own drivers by cohort and setting improvement targets you can defend.

Who should own expansion revenue: CS or Sales?

There is no universal answer. Ownership depends on deal complexity, the size of expansion opportunities and the skills on your team. We design clear rules of engagement and incentives so that whichever model you choose works.

Can you help with pricing?

We address packaging and monetization in the context of retention and expansion. For major pricing transformations, we can work alongside specializt pricing advisors.

How quickly can we expect impact?

Some changes, such as earlier renewal processes and risk reviews, can be introduced quickly. Structural improvements to NRR typically show up across renewal cycles, which is why we agree leading indicators up front.
